Every swim parent I know has done the same math in their head at some point. The kid drops three seconds at a meet, and you start drawing a line into the future: if she keeps improving like this, where does she end up? It is a natural thing to do, and it is almost always wrong, because improvement in swimming is not a straight line. It is a curve that bends hard, and it bends earlier than most families expect.
I wanted to see the real shape of it, so I took the swimmers who actually made it onto a D1 roster and looked back at what they were swimming at each age from twelve to eighteen. Not the fastest of them, the middle of them, the ordinary future-D1 swimmer. Here is what that path looked like in the 100 freestyle.

Read the girls' column top to bottom and watch the steps shrink. From twelve to thirteen she takes off almost two seconds. From seventeen to eighteen she gains under half a second. The whole journey from 58.96 to 53.08 is about six seconds, and roughly three-quarters of it, 4.35 seconds of the 5.88, is spent before she turns fifteen. After fifteen there is only about a second and a half left to give.
The big drops come young because they are supposed to. Growth does most of the work, and growth runs out.
Why a time at 13 tells you less than you think
This is why I am wary when a family hangs a verdict on a thirteen-year-old's time, in either direction. A thirteen-year-old girl on the future-D1 path was going 56.99 in the 100 free, but there were still nearly four seconds of ordinary improvement waiting between then and eighteen. A kid a second or two off that pace at thirteen is not behind in any meaningful way. She has barely started the part of the curve that sorts people out.
The flip side matters just as much. A very fast thirteen-year-old has not banked anything. If most of her drop is the kind everyone her age is getting from growth, she has to keep improving on top of it just to stay in place relative to her peers. Fast-at-thirteen is a nice meet, not a reservation.
Boys drop more, and they drop later
Look across the two columns and you see something no single cutoff time will ever show you: boys and girls are on different clocks. The middle future-D1 boy went from 58.24 at twelve, essentially tied with the girls, to 46.90 at eighteen. That is more than eleven seconds, nearly double the girls' six. And his biggest drops land later, deep into the 13-to-15 window when male puberty does its work.
The practical meaning is blunt. Judging a thirteen-year-old boy is even more premature than judging a girl the same age, because more of his improvement, and later, is still in front of him. I have watched families quietly write off eighth-grade boys who went on to swim in college. The clock had not finished with them yet.
Late bloomers really do catch up
There is one more thing in the data, and it is the most encouraging. Among the girls who all eventually reached D1, the slow end of that group starts a long way behind the middle and then closes the gap. At twelve, the swimmer at the back quarter of the future-D1 group was going 65.49 while the median went 58.96, a spread of about six and a half seconds. By sixteen, that back-quarter swimmer had pulled up to 57.41 against a median of 53.92, and the spread had roughly halved.

Every swimmer in both of those columns made it to a D1 roster. So the kid sitting well behind the median at twelve is not looking at a different destination, she is looking at a longer runway. Being behind early and being out are not the same thing, and this is the number that proves it.
How to use this
The honest use of this curve is to change what you measure and when. Before fifteen, I would not read a swimmer's absolute time as a prediction of anything, because most of what is moving is growth that everyone gets. What I would watch instead is whether she keeps improving season over season, which is the signal that survives once the growth spurt is spent.
Around sixteen, the picture firms up. The curve has flattened, so a sixteen-year-old is usually within a second or so of the time she will take into recruiting, and that is the age I am willing to compare against real rosters. The one thing I would not do is draw a straight line from a twelve-year-old's meet into her senior year. The data says that line bends, it bends early, and plenty of kids who looked ordinary at twelve were standing on a college blocks six years later.
